A heat pump is a single piece of equipment that does the job of a furnace and an air conditioner. In summer it moves heat out of the house, exactly as an air conditioner does. In winter it runs the same cycle backwards and moves heat into the house, drawing it from outdoor air that still holds plenty of it even on a cold morning. Because it moves heat rather than burning fuel to make it, a heat pump is the same box working in two directions rather than two separate systems taking turns.
We work on ducted heat pump systems that use the existing ductwork, on ductless and multi-zone units for homes and rooms without ducts, and on dual-fuel arrangements where a heat pump carries the mild part of the season and a gas furnace takes over in the cold. Whichever one you have, the diagnostic starts the same way: find out whether the fault is in the refrigerant circuit, the defrost control, the reversing valve, the air handler or the thermostat, before anybody quotes a part.

Heat pumps tend to fail quietly rather than dramatically. Because the same equipment runs all year, a fault that would be obvious in a furnace shows up here as a system that still works but works badly, and homeowners often live with it for a season before calling. The symptoms below are worth acting on early, because most of them get more expensive the longer the system runs with them.
Signs Your Heat Pump Needs Attention
- It heats but will not cool, or cools but will not heat. That points at the reversing valve or its control rather than at the compressor.
- The outdoor unit ices over and stays iced. A short defrost cycle is normal. A unit that stays under ice is not.
- The backup heat runs whenever the system runs. Electric backup heat is expensive and is meant for the coldest hours, not for every hour.
- Short cycling. The system starts, runs briefly and stops, over and over, without the house reaching temperature.
- New noises or a new smell. Grinding, screeching, a hard clunk at changeover, or a burning smell from the indoor unit are all reasons to switch it off and call.

A heat pump visit is a diagnostic visit first. There is no useful way to price a repair before knowing what has failed, and a system that heats but does not cool is a different fault from one that does neither. Our technicians work through the same sequence every time so that nothing gets guessed at.
The written outcome: what failed, what it will take to put right, and where the system sits in its life, so the repair-or-replace conversation is based on the machine in front of us rather than a rule of thumb.
The conversation first: what the system is doing, when it started, whether it affects heating, cooling or both, and whether anything changed in the house around the same time.
The outdoor unit: coil condition, fan operation, defrost behavior, contactor and capacitor, and whether the unit is icing up when it should not be. Airflow starvation at the outdoor coil imitates half a dozen more serious faults.
The indoor side: filter, blower, coil and drain, plus the electric backup or the gas furnace on a dual-fuel system, because a heat pump that has quietly handed everything to backup heat looks fine on the thermostat and terrible on the bill.
The refrigerant circuit and controls: pressures and temperatures across the cycle, the reversing valve, and the thermostat configuration, which is the single most common cause of a heat pump that heats and cools in the wrong order.
Why Heat Pumps Suit Homes Here
1. The Climate Plays to Their Strengths
A heat pump loses capacity as outdoor temperatures drop, which is why the technology took so long to catch on in cold parts of the country. Most of Northern California is not a cold part of the country. Winter here spends the bulk of its hours in the range where a heat pump is at its most comfortable, so the system does the ordinary work and the backup heat is there for the edges rather than for most of the season.
2. One System Instead of Two
A house with a heat pump has one outdoor unit, one indoor unit and one set of controls, instead of a furnace with its own combustion, flue and gas line plus a condenser outside. That is one thing to service, one thing to age, and one thing to replace. It also means there is no combustion appliance in the conditioned space, which matters to anyone who has had a carbon monoxide alarm go off at two in the morning.
3. The Replacement Decision Comes Once
Furnaces and air conditioners rarely reach the end of their lives at the same time, so households end up replacing one and then the other a few years apart, each time paying for the labor twice. A heat pump collapses that into a single decision. If your furnace and your air conditioner are both old and one has just failed, that is the moment the heat pump conversation is genuinely worth having rather than the moment to replace like for like out of habit.
HEAT PUMP INSTALLATION AND REPLACEMENT
Sizing is where heat pump installations are won or lost.
An oversized system short-cycles, never runs long enough to even out temperatures between rooms, and wears its own compressor out. An undersized one leans on backup heat all winter. Before we quote a replacement we look at the house rather than the label on the old unit: the ductwork and whether it can carry the airflow, the insulation and windows, the layout, and where the rooms that are always too hot or too cold actually are. Where ducts are the limiting factor we will say so, because a new system on bad ducts is a new system that underperforms.
What we look at before quoting a heat pump replacement:
The existing ductwork, its size, its condition and whether it leaks into unconditioned space.
The electrical supply, since a heat pump and its backup heat have their own requirements at the panel.
Whether a ducted system, a ductless multi-zone, or a dual-fuel pairing with the existing furnace is the right answer for the building.

HEAT PUMP REPAIR FAQS
My heat pump blows cool air in winter. Is it broken?
Not necessarily. Heat pump supply air is cooler than furnace air by nature, so it can feel cool on your hand while still heating the room. It is a fault if the house is not reaching temperature, if the outdoor unit is iced over, or if the backup heat is running constantly.
Why does my outdoor unit steam and stop in cold weather?
That is the defrost cycle, and it is normal. The unit briefly reverses to clear frost from the outdoor coil, which produces steam and a pause in heating. A unit that defrosts constantly, or that never defrosts and ices solid, is a fault worth calling about.
Can a heat pump replace my furnace and my air conditioner?
In most homes here, yes, and that is the usual reason for fitting one. Where the ductwork, the panel or the building makes that awkward, a dual-fuel arrangement keeps the furnace for the coldest hours and lets the heat pump do the rest.
Do you service ductless mini-split heat pumps as well?
Yes. Ductless and multi-zone systems are heat pumps with a different air delivery method, and we repair, service and install them alongside ducted systems.
Should I repair or replace my heat pump?
We test the refrigerant charge, reversing valve and defrost controls on the unit you already own first. If a repair restores it we recommend the repair; if the unit is failing repeatedly we explain the replacement options.
Do I need new ductwork for a heat pump?
Not always. Many heat pumps connect to the existing ductwork once we confirm it is sized and sealed properly. Where ducts are missing or unsuitable, a ductless system is the usual alternative.
